Efficient Distribution Strategies

Project

The company employs 93 people. We have been on the market for 12 years. The chain operates in 2 countries (17 restaurants in total).
We started working with the compilation of the official functions of the restaurant manager and the personification of responsibility on one person (before that, two administrators went out in shifts and there was no single person responsible for the restaurant).
Next, we jointly developed a checklist for the point manager, which includes a daily list of tasks (starting from cleaning control, compliance with standards and ending with the closure of the cash shift).
We have established a centralized collection of appeals to the chef from managers and senior kitchen staff from different restaurants: collected in one place; recorded what was done to solve problems and the result.
We have developed a standard for the work of couriers and fixed the responsibility of the manager for working with couriers assigned to the restaurant. It was possible to eliminate the chaos and arbitrariness that were going on in the courier service.

  • Established a centralized system for collecting and addressing feedback from managers and kitchen staff, improving communication and problem-solving.

Key Components

1. Regulations and Checklists: We have developed clear and comprehensive regulations and checklists using Google documents, covering all key areas of our business, including restaurant operations, customer service, supplier management, and courier service. These documents provide clear guidance and ensure adherence to standards.
2. Employee Performance Analysis: We have established a robust process for analyzing management situations and addressing employee violations of agreements, rules, deadlines, and project parameters. This process ensures accountability and drives continuous improvement.
3. Training and Development: We have implemented a comprehensive adaptation and training system for both regular staff and restaurant managers. This system ensures that our employees have the skills and knowledge necessary to excel in their roles.
4. Network Management Delegation: We have prepared a set of regulations that will enable the owner to effectively delegate network management responsibilities to a hired executive director. This will allow the owner to focus on strategic initiatives while ensuring the smooth operation of our restaurant chain.
